How Barebones solved a damage problem with consistent, high-quality packaging across Asia

Outdoor brand Barebones realized they had a packaging problem when thousands of products arrived from their factory in China to the company’s U.S. distribution center damaged and unsellable.

The challenge

Barebones was forced to procure new packaging, while its product manager had to travel to the distribution center and hire temporary workers to unpack and repack products. This caused delays getting products to customers and had a big impact on margins.

This experience was costly, disruptive and unsustainable for the company.

Barebones turned to Trillora Packaging Solutions to provide proper
protection for high-end products and a great customer experience for the fast-growing brand.

Barebones needed a well-designed, reliable packaging solution

Reduced damage and improved quality

Barebones needed a packaging solution that better matched the quality and user experience of its attractive outdoor products, while reducing damage-related costs.

Packaging design expertise

The Barebones team had created packaging designs from a graphics and branding perspective, but needed a packaging partner with structural design and materials expertise to help reduce damage rates.

Technical testing capabilities

To ensure all new packaging could withstand the rigors of the supply chain, design prototypes needed to be transit tested within International Safe Transit Association requirements prior to mass production.

Consistent, guaranteed packaging supply

With a broad portfolio of products and rapidly expanding manufacturing footprint in Asia, Barebones needed a packaging partner that could deliver consistent packaging quality to its growing list of factories, and also be able to expand with them into new regions in Southeast Asia.

Honoring a commitment to reduce plastic

As a certified B Corporation, Barebones is committed to sustainability, with the aim of removing single-use plastics from their packaging. The company needed a paper-based solution that was compact, lightweight, and strong.

How Trillora and Barebones collaborated

Barebones sent product and packaging samples to Trillora’s U.S. design and engineering team for evaluation. Our team developed new packaging design concepts and material specifications for improved strength, then presented their work to the Barebones product team.

Once concepts were approved, Trillora’s designers ran prototypes from domestic materials through a series of ISTA testing in the lab to ensure designs would withstand the demands of an international supply chain. After the prototypes passed ISTA testing, we sent production files to our team in China, where samples were manufactured from local materials to be used for actual production and a second round of ISTA testing.

With ISTA testing successful, the new designs were ready for mass production and delivery to Barebones' factory.

The old design featured bulky molded pulp trays that wrapped around Barebones’ lantern product, reducing visibility. Trillora’s design featured a larger opening for better product visibility and used a lower profile corrugated insert to hold the product securely in place. That allowed Trillora to decrease the outer dimensions of the box and reduce the amount of materials used, helping to reduce waste and minimize environmental impact, aligning with Barebones’ B Corp. commitments. It also increased freight density, an added bonus.

The main areas where we were able to help improve the packaging was the visual impact of the product on shelf and its sustainability. In addition, we tested the concepts to ensure they will make it through the supply chain without damaging the product.”

Scaling our packaging optimizations

With a successful rollout of our initial packaging program improvements, Barebones has since worked with Trillora to improve quality and performance across more of its of factories and an expanding product line, including expansion of production to Pakistan.

With packaging production under control, Trillora’s team developed additional improvements to ensure retail and transport packaging would be designed in tandem. Merging these two previously separate processes led to pallet optimization and more efficient use of warehouse space.

Shedding complexity to focus on core business

Barebones has experienced significant growth since it has worked with Trillora. The partnership between the two companies has allowed Barebones to remain focused on their core business of bringing high-end outdoor products to market while leaving the complexity of packaging development in Asia to an experienced team.

Here’s what Barebones’ packaging program looks like today:

  • ISTA testing protocols prevent in-transit damage and eliminate the need to repack at the DC.
  • Access to a wider range of potential materials and structural designs result in higher quality packaging the factory could not source.
  • Consistent, uniform quality across an expanding product line and manufacturing footprint in Asia for a better brand and customer experience.
  • Product OEMs/factories appreciate the higher quality packaging which saves them time for design and testing and is outside their core competency.
  • One point of contact allows Barebones to run their international packaging program during regular U.S. business hours. The Trillora team works across geographies and time zones for implementation and delivery of packaging to OEMs/factories in Southeast Asia.

When our manufacturing partners receive Trillora’s packaging, they’re always blown away. It’s 10 or 100 times better than anything they’d even thought about... As a senior product manager, Trillora simplifies my job. I know that the packaging is going to turn out well, everything is going to be thorough and well-managed, and I don’t have to worry about any hassles.”
